The Strategic Risk of Being Left Behind

Everyone talks about the risk of getting AI wrong. Almost nobody is talking about the risk of standing still while everyone else moves forward.

I spend a lot of my time helping boards understand AI governance, and naturally, much of that conversation centres on what could go wrong. Data breaches, biased outputs, regulatory exposure, reputational damage. These are real risks and they deserve serious attention. But increasingly, I find myself having a different conversation with boards, one that gets far less airtime but carries just as much strategic weight.

The risk of being left behind.

Let me bring this to life. Organisations that are using AI well right now are seeing tangible, measurable benefits. Finance teams are closing reporting cycles faster. Customer service teams are resolving issues in minutes that used to take days. Leaders are accessing real-time insight instead of waiting for retrospective reports. Cost bases are being reduced through intelligent automation, and time is being released by eliminating low-value manual work. In some cases, I am seeing five to ten times improvement in operational efficiency.

These advantages compound. They do not arrive as a single dramatic transformation moment. They accumulate quietly through productivity gains, faster execution, and improved customer experience. And by the time a cautious board notices the gap, it can be very difficult to close.

I understand why boards hesitate. Caution is a reasonable instinct when the landscape is changing this quickly. Many are waiting for regulatory clarity, for the technology to mature, for someone else to go first and learn the lessons. I have sympathy with that position, but I fundamentally disagree with it. Because the organisations that are governing AI well are not waiting. They are creating the conditions to invest, automate, and innovate at pace, precisely because their governance gives them the confidence to do so.

This is something I say to boards regularly: good AI governance should enable ambition, not suppress it. The objective is not simply to avoid harm. It is to maximise value responsibly. Moving from conformance to performance means using governance as a springboard, not a brake.

Think about how boards handled ESG when it first emerged. The organisations that moved early, that built ESG into their strategy rather than treating it as a compliance burden, were the ones that captured competitive advantage. The same pattern played out with EDI. And the same pattern is playing out now with AI. Boards that govern it well will lead their sectors. Those that delay will find themselves explaining to stakeholders why they are behind.

In an AI-influenced economy, the risk is no longer just doing the wrong thing. It is being overtaken by organisations that move faster, learn more quickly, and govern more effectively.

AI governance is not about choosing between safety and progress. It is about creating the conditions where both can coexist – and where opportunity is pursued with clarity rather than fear. The only move that truly loses is staying on the sidelines.
